The October Pipeline Math: Where You Need Closings by December 31

πŸ“Š business systems & strategy Oct 14, 2026

You are ten weeks from December 31. That feels like plenty of time until you sit down and do
the math.
Most agents hit October and do one of two things. They push hard through the fall market
and feel good about being busy. Or they start mentally checking out, telling themselves the
market slows down and next year will be better. Neither of those is a strategy. Neither of
those tells you whether you are on track to hit your goal.
What you need is the math. Not a pep talk. Not a vision board. The actual numbers that show
you where you stand right now, what has to close by year-end, and what you need to do this
week to get there.
That is what this post is for.
Why October Is the Month That Tells the Truth
January feels like potential. March feels like momentum. October is when you find out what
actually happened.
If you set a goal in January and you have not looked at your pipeline math since, October is
the honest mirror. Whatever is in your pipeline right now is almost all you have to work with
before December 31. New business you generate in October and November may close before
year-end, but only if you are working with motivated buyers and sellers. The window is short.
This is not bad news. It is clarity. Clarity is the thing most agents avoid because it forces a
choice. You either accept where the year lands or you decide to make a different move. Both
are valid. But you cannot make that choice without the numbers.
Do the Pipeline Math Right Now
Here is the framework. It takes about fifteen minutes. Sit with your pipeline open while you
read this.
Step one: Count your confirmed closings.
How many transactions do you have under contract today that will close before December
31? Write that number down. These are done unless something falls apart. Call it your locked
number.
Step two: Count your likely closings.
How many active clients do you have who are under contract or very close to it, meaning they
have an accepted offer or they are in final negotiations? These are your probable closings.
Not certain, but realistic. Apply a 70 percent confidence rate if you want to be conservative.
So if you have five probable closings, count 3.5 and round down to three.
Step three: Count your possible closings.

These are clients who are working with you now, who have a real need, and who could
realistically close before December 31 if everything moves forward. A buyer who just got pre-
approved and is actively touring. A seller who is prepping their home and wants to list in the
next two to three weeks. Apply a 40 percent confidence rate here.
Step four: Add all three numbers together.
Locked plus probable plus possible equals your projected year-end close count.
Step five: Compare that number to your January goal.
If you set a goal of 20 closings and you are sitting at 14 projected, you have a six-transaction
gap. That gap is your job for the next ten weeks.
What the Gap Is Really Telling You
A six-transaction gap in October is not a crisis. It is a signal. The gap tells you that your
pipeline math did not hold through the year. Something broke, and that something is almost
always one of three things.
First, lead generation was inconsistent. You had busy months where you stopped prospecting
because you were working deals. When the deals closed, the pipeline was thin.
Second, your conversion rate on appointments was lower than planned. You sat with clients,
but fewer of them became active buyers or sellers.
Third, your database did not generate what you expected because you were not in consistent
contact with it.
Coaching data shows that the agents who end the year closest to their goal are not the ones
who worked the hardest in October. They are the ones who held their lead generation activity
steady from January through September so that October looked predictable.
If you are staring at a gap right now, that is the information. File it for January planning.
Right now, you need a plan for the next ten weeks.
The October-to-December Action Plan
You have two jobs running at the same time from now through year-end.
Job one: Close what you have.
Job two: Generate new business that can realistically close before December 31.
Job one is about staying on top of every active transaction. Weekly check-ins with your
clients. Weekly calls to lenders and title. No deal should surprise you because you were not
paying attention.
Job two is where most agents give up too early. They assume no one wants to buy or sell in
November and December. That assumption costs them real money.
The buyers and sellers who move in the fourth quarter are highly motivated. Relocations,
divorces, estate sales, job changes. These are people with a deadline. They are not tire-
kickers. If you are in front of them, you close them.
Here is how to get in front of them.
Your Database Is the Fastest Path to Year-End Business
You do not have time to build a cold audience in October. What you do have is your database.
Every person in it already knows you. That relationship is the starting line.

Your job in October and November is to be in contact with that database in a personal, direct
way. Not a mass email. Not a market update newsletter that looks like it came from a
machine. Personal contact.
Handwritten note cards to your top 25 to 50 relationships. One or two sentences. Something
personal, not a pitch. Coaching data shows handwritten cards generate significantly higher
response rates than email because almost no one sends them anymore. That response
becomes a conversation. That conversation becomes a referral or a direct transaction.
Phone calls to everyone who bought or sold with you in the past two years. Ask them how
they are doing. Ask if they know anyone who needs to move before year-end. You are not
selling. You are asking. The ask at the end is one sentence: "Do you know anyone I should be
talking to right now?"
That is prospecting. That is where December closings come from in October.
The Golden Letter Strategy for Fall Sellers
If you have buyers who are under contract or in active search, you likely have a list of
neighborhoods they have toured or want to buy in. That list is a prospecting tool.
The golden letter strategy is simple. You write a personal letter to homeowners in those
neighborhoods. Not a mass mailer. A letter that tells them you have a specific buyer looking
in their area and asks if they have considered selling. It is direct, it is personal, and it works
because it is both of those things.
In the fall market, sellers who have been hesitating all year sometimes act when they see a
buyer is specifically interested in their area. A closing that comes from a golden letter in
October can close in December if both sides are motivated.
Protect Your Lead Generation Time Now
This is the part most agents skip in the fourth quarter. The market gets loud. Transactions
pile up. Holiday events start filling the calendar. Lead generation time is the first thing that
disappears.
The Bunker time-blocking system exists for exactly this situation. Block your lead generation
time from 9 AM to 11 AM every weekday. That block is not negotiable. Transactions get
worked after it. Calls get returned after it. The lead generation block holds no matter what
else is happening.
An hour to two hours of focused prospecting every morning compounds across ten weeks.
That is 50 prospecting sessions between now and December 31. Each session is a chance to
book an appointment. Each appointment is a chance at a closing that either happens this
year or carries into Q1 of next year.
Both outcomes matter. You are building the year-end and the pipeline for January at the
same time.
The 3-Appointment Rule for October
Set a minimum floor for yourself right now. Your goal for the next ten weeks is to start each
day at 9 AM with the intention of booking three qualified appointments that week. Not three
a day. Three a week.
Three appointments a week for ten weeks is 30 appointments. If you convert a third of them,
that is 10 new active clients. Some of those close before December 31. Some open January
with momentum.

The 3-Appointment Rule keeps the bar concrete. You are not trying to do everything. You are
trying to sit across from three people this week who have a real reason to buy or sell.
Bottom Line
October is a decision point. You can look at your pipeline math and decide to finish the year
wherever it lands. Or you can do the math, find the gap, and run a focused ten-week push
that gets you as close to your goal as the market allows.
The agents who end strong in December are not luckier than you. They did not get better
leads. They ran the numbers in October, protected their lead generation time, went back to
their database with direct personal contact, and held their activity standards through the
noise of the fourth quarter.
The math does not lie. Run it today.
Your Homework
This week, do these three things.
1. Run your pipeline math using the locked, probable, and possible framework above. Write
your projected close count on paper next to your January goal. Name the gap.
2. Write ten handwritten note cards to the top relationships in your database. Keep each one
personal and brief. Drop them in the mail by Friday.
3. Block 9 AM to 11 AM on your calendar every weekday through December 31 and label that
block lead generation. Do not negotiate with it.
That is your week. Start there.
