You worked hard all summer. You ran showings, managed escrows, chased signatures, and
kept clients calm through every detour. Now it is September, and something quiet starts to
happen inside a lot of agents. The pace slows just enough to let doubt creep in. You look at
your pipeline and realize it is thinner than it should be. You wonder whether Q4 will deliver
or disappear.
That fear is real. And it is also optional.
The agents who close Q4 strong do not do it by working harder in October or by hoping that
December surprise referrals appear. They build a schedule now, in September, and they run
it with discipline through the end of the year. They treat these four months like a campaign,
not a calendar.
This post gives you that schedule. It is built from coaching data and from what top producers
actually do during this window. Use it as a framework, then adapt it to your market and your
numbers.
Why September Is the Most Important Month of the Four
Most agents treat September as a warm-up. Top producers treat it as the engine.
The families who moved over the summer are now settled. Their neighbors are watching.
The school-year rhythm is back, which means people are in routine, which means they
answer the phone, return calls, and think more clearly about decisions they have been
deferring since spring.
This is the best prospecting window of the fall. You have a reason to reach out. New school
year, new neighborhood conversations, fall market activity. Every one of those is an opener.
If you wait until October to get serious, you have already lost three weeks of lead generation
that could have produced closings in November and December. The pipeline math is simple.
Conversations in September become appointments in October. Appointments in October
become contracts in November. Contracts in November close in December.
Miss September, and you are not closing Q4. You are scrambling through it.
The September Priority: 100 Conversations and Nothing Less
The anchor of a strong Q4 is a prospecting volume commitment in September. The target
from a coaching standpoint is 100 meaningful conversations per week. That number is not
arbitrary. It is the threshold where the law of large numbers starts working for you instead of
against you.
These are not texts. Not social media comments. Conversations. Voice to voice or face to
face.
Break them down this way each week:

● NOW business: people who have told you they are thinking about moving in the next
90 days. This group gets daily contact and personal follow-up.
● FUTURE business: people who have mentioned real estate in the last 12 months but
have not committed to a timeline. This group gets consistent touchpoints and specific
value.
● Database building: people you know who are not yet in your contact system. Every
week you should be adding new names and making first contact.
The 3-Appointment Rule runs underneath this. Start your lead generation at 9 AM. Do not
let the day fill up before you make your calls. Protect that first hour. The rest of your day can
flex. That hour does not.
What Bunker Time Looks like in Q4
Bunker time is a time-blocking method where you treat your lead generation hours like an
appointment you cannot reschedule. The block goes on the calendar before anything else.
Client calls, admin work, and market prep fill the remaining time around it.
In Q4, bunker time needs to run Monday through Friday, minimum 60 to 90 minutes each
morning. Do not negotiate this down because the market slows. The agents who thrive in
January are the ones who did not stop prospecting in November.
Here is what a Q4 week looks like when you block it properly:
Monday: Set the week. Review your pipeline. Identify your top five NOW contacts and
confirm your call list for the week. Bunker time runs 9 to 10:30 AM.
Tuesday through Thursday: Full bunker time each morning. These three days carry the bulk
of your outreach. Follow up on every conversation from the prior week. Send handwritten
note cards to anyone who showed serious interest.
Friday: Close the week. Review your appointment count and conversation count. Identify
what fell through and why. Adjust the next week's list before you leave for the weekend.
Saturday: One prospecting session, 60 minutes maximum, targeting your warmest leads and
any weekend open house follow-up.
Sunday: Off. Protect it. Burnout in November is a real threat. You need one full reset day
each week to sustain this pace through December.
October: Convert the Conversations You Started
By mid-October, your September calls are producing results. This is when you shift your
attention from volume to conversion.
The agents who struggle in Q4 often prospect well in September and then get distracted by
transactions in October. They let the lead generation slip while they manage deals. This is the
trap.
You need both. The way to hold both is through the appointment-first discipline. No day
ends without a booked appointment or a followed-up prospect. Keep the bunker time sacred
even as your transaction load grows.
October is also when the handwritten note card strategy pays off in a visible way. Coaching
data shows that handwritten notes produce a significantly higher response rate than email.
In October, send notes to every past client in your database. Not a newsletter. Not a
forwarded market report. A personal, handwritten note that references something specific to
them. That specificity is what generates calls.

A simple prompt for the note: acknowledge the season, mention something you remember
about their move or their home, and close with a genuine check-in. Do not ask for business
in the card. The call that follows is where the conversation happens.
November: Protect the Pipeline While Transactions Get Loud
November is where pipelines leak. The holidays start pulling attention. Clients get distracted.
Agents slow down their prospecting because they tell themselves that no one moves in
November.
People do move in November. They move because life does not pause for the calendar. Job
changes, divorces, estate sales, and growing families do not wait for spring. The agents who
stay active in November pick up the deals that distracted agents miss.
Your November goal is straightforward. Keep the bunker time at four days per week
minimum. Drop your weekly conversation target slightly if you are carrying a heavy
transaction load, but do not drop below 60 conversations per week. The pipeline you build in
November is what funds January.
This is also the right month to run your golden letter strategy. If you have buyers who did not
find a home this year, write to homeowners in the neighborhoods those buyers want. Make it
personal and specific. Offer a direct connection. This strategy converts at a meaningful rate
because it bypasses the competition entirely.
December: Close What Is Open and Plant What Is Next
December has two jobs. Close the transactions that are in your pipeline and plant seeds for
Q1 of next year.
The closing part is about follow-through. Every open contract gets a checklist. Every client
gets consistent communication. Your job in December is not to generate a flood of new
business. It is to convert what September, October, and November produced.
The planting part is about your database. December is the highest-response month of the
year for genuine personal outreach. People are reflective. They are thinking about change.
They are open to a conversation they might brush off in July.
Call every past client before December 15th. This is not a holiday pitch. It is a genuine check-
in. Ask how the year went for them. Ask about their plans. Listen. If real estate comes up,
follow the thread. If it does not, close warmly and make a note to reconnect in January.
This call list is the foundation of your January pipeline. Do not skip it because December
feels busy.
Bottom Line
Q4 is not a wind-down. It is the foundation of the next year. The agents who close strong in
December and start January with a full pipeline are not luckier than you. They ran a
schedule. They protected their lead generation time. They made the calls when it was easier
not to. They treated the last four months of the year like the most important months of the
year.
Because they are.
September is the lever. Pull it now. The schedule above is not complicated. It requires
consistency and it requires discipline, and those are exactly what separate a predictable
business from an inconsistent one.

Your Homework
This week, before Friday, complete these three things.
1. Count your current pipeline. Write down every live lead, every conversation from the past
30 days, and every past client you have not contacted since spring. This is your September
call list.
2. Block your bunker time on your calendar for the next four weeks. Monday through Friday,
9 AM to 10:30 AM. Treat it as a client appointment and do not move it.
3. Write five handwritten note cards to past clients or sphere contacts. Do not include a
market update. Write something personal. Drop them in the mail before the weekend.
That is your September launch. Three actions, this week, before anything else.
